一、概況

生產(chǎn)線布局是工廠布局的主要內(nèi)容之一。根據(jù)企業(yè)的生產(chǎn)綱領，在已確定的生產(chǎn)線空間內(nèi)，按照生產(chǎn)工藝的要求，在滿足各種生產(chǎn)線布局的原則以及生產(chǎn)線空間的限制，確定加工設備和物流設施在生產(chǎn)線中的位置，使生產(chǎn)線獲得最佳的運行效率和最低的運行成本。

1）生產(chǎn)線布局的類型：可以分工藝原則布局和產(chǎn)品類型原則布局，基本形狀主要有U 型、L型、直線型、E型以及O型。

2）生產(chǎn)線布局方案評價技術(shù)：評價指標主要有生產(chǎn)效率、產(chǎn)能、平衡率、時間、布局 成本。

1、U型線

適用范圍：品種多，批量少，生產(chǎn)工序相對明確，工藝相對單純之產(chǎn)品（產(chǎn)品大小無關緊要，U型線可以人動產(chǎn)品不動，也可以人不動產(chǎn)品動）

優(yōu)點：（1）相對可以減少作業(yè)場地

（2）生產(chǎn)平衡率高

（3）產(chǎn)品切換時間短，完全可以多到零切換

（4）生產(chǎn)計劃安排簡單，可以根據(jù)標準工時直接將任務安排到個人

缺點：（1）不便于大批量生產(chǎn)

（2）人員技能要求非常高，培養(yǎng)周期長

（3）工具設備投入高（每人都需要一套完整的生產(chǎn)設備及工具）

（4）要有良好的物料支撐及物料配送體系（同樣需要很好的物料配送人員）

（5）生產(chǎn)布局規(guī)劃及工藝節(jié)點設計要求高

2、直線型

適用范圍：無論小批量多品種還是少品種大批量幾乎所有類型產(chǎn)品都能適用

優(yōu)點：（1）能批量化規(guī)模化生產(chǎn)，生產(chǎn)效率高

（2）物流流向單一，工序物料單一，物料配送及管理簡單

（3）工序分工明確，人員技能熟練度提升快，并且可以通過輪崗制培養(yǎng)多能工

（4）工具設備投入少，一條線使用一套生產(chǎn)設備及工具

缺點：（1）產(chǎn)品切換時間長

（2）生產(chǎn)線平衡率低

（3）物料配送難道大

（4）生產(chǎn)質(zhì)量問題會導致批量返工

（5）人員管理難度大，工序分工明確，一個蘿卜一個坑

四、總結(jié)

U型和直線型兩種布局（Layout）有各自的優(yōu)缺點，不同生產(chǎn)條件適用不同的布局方式。

通常來講選用哪一種Layout，可從以下幾點考慮：

1）首先要了解所需要生產(chǎn)產(chǎn)品及客戶需求量（是多品種小批量還是少品種大批 量）

2）計算出這條線的人力配置（員工數(shù)量是否有限制），確定人流、物料路線信息（是否有空間上的限制）

3）物料的大小和上料的規(guī)則（考慮布局空間是否有限制）4）操作工是否能做到一人多用（多能工）5）空間的利用率
